Nonprofit & Small Business Turnaround

When an organization has lost its way, someone has to lead it back.

I'm Bob Gupta. I step into nonprofits and small businesses that have stalled — as interim leader, turnaround advisor, or board partner — and get them moving again.

How I Help

Three ways to bring in outside leadership

Every organization's trouble is different — a leadership gap, a stalled program, a board that's lost confidence. Here's how I typically step in.

1

Interim & Fractional Executive Leadership

When a nonprofit or small business loses its leader — suddenly, or after years of drift — someone has to run things while the board figures out what's next. I step in as interim ED, CEO, or fractional executive: managing operations, steadying the staff, and building the case for what comes after.

2

Organizational Turnaround Assessment

Sometimes the fastest way to know what's wrong is an outside set of eyes. I spend two to six weeks inside your organization — talking to staff, board, and the people you serve — and hand back a plain-spoken diagnosis and a 90-day plan, not a binder no one reads.

3

Board & Leadership Coaching

Boards that have watched an organization stall often can't tell if the problem is strategy, money, or people. I work directly with boards and executive teams to rebuild the operating rhythm — clear priorities, real accountability, decisions that stick.

The Approach

How a turnaround engagement actually runs

This is the order I work in, every time — because skipping a step is usually why turnarounds fail.

01

Listen

Before I recommend anything, I sit with your board, staff, and the people you serve. Most organizations already know what's broken — they need someone willing to say it plainly.

02

Stabilize

First, stop the bleeding — cash, morale, or both. A short, focused work plan gets the organization functioning day to day again while the bigger picture comes into view.

03

Rebuild

Then the real work: fixing the program, the revenue model, or the culture that let things drift — with the board alongside me the whole way, not waiting for a report.

04

Hand Off

A turnaround isn't finished until it can run without me. I leave your board and staff with an organization built to keep going — I've never once tried to make myself indispensable.

"I like organizations nobody else wants to touch — the promising ones that lost their footing."

— Bob Gupta

I've spent 25 years running things — sometimes as a hired turnaround executive, sometimes because nobody else would. That includes leading global health program work funded by the Gates Foundation across multiple countries, guiding digital transformation for major media and broadcast organizations, and serving as CEO of an early-stage company.

The clearest proof is the organization I'm leading right now. I became CEO of A Plus Education and Performing Arts, a nonprofit that operates Raiders Drum Corps, in 2022. By 2025, membership had grown from 30 to 95 and annual revenue from about $100K to $400K — with a five-year plan already underway to reach full capacity. This isn't advice from the sidelines; I'm doing the work myself, in real time.

It's not the first time. From 2011 to 2018, I ran the same kind of turnaround at a community performing-arts organization called Bushwackers — starting at 30 members and building past 100, while roughly tripling revenue. Same playbook, a different organization. That's what I bring to yours.
